Legacy QA workflows were not aligned with the agile modernization roadmap of the DPP platform
Summary
Managing a $2.8T transaction platform left no room for risk. We replaced fragmented testing with a BDD-led quality model wired into CI/CD. The UI, API, and unit automation now gate every build; data migrations run with provable integrity and audit trails. Releases move faster, stability is up, and production stays clean.
Overview
A leading US-based provider of business technology and financial services, this company powers over 4 million small businesses and thousands of financial institutions, facilitating the movement of $2.8 trillion in payments annually. With a focus on receivables, disbursements, and treasury services, they play a pivotal role in optimizing cash flow for their clients.
As they embarked on modernizing their flagship Digital Payments Platform (DPP), their goals were clear: onboard merchants at scale, integrate partners quickly, and process transactions with absolute reliability. Given the high-stakes nature of their services, zero tolerance for risk was paramount. To meet these goals, the company partnered with TestingXperts to embed quality assurance (QA) directly into the platform’s foundation. We implemented a strategic QA operating model aligned with DPP objectives, ensuring the platform could ship faster without compromising quality or introducing critical defects.
Challenges
A $2.8T payments engine was racing to modernize. The mandate was speed and certainty, no firefights at go-live, no surprises in production. Here’s what we walked into:
Fragmented QA Processes
Limited Automation Coverage
Too many hand-tests, too little automation. Manual regression testing slowed down delivery and posed a risk to system stability
Tool Misalignment
Existing test assets were scattered across Azure DevOps, lacking centralized visibility
Inconsistent BDD Implementation
Misaligned test scenarios reduced collaboration between business, dev, and QA teams
Data Migration & Integration Risk
Merging data from multiple payment gateways required secure, validated, and auditable QA
Performance Stability Concerns
No existing strategy for performance assurance ahead of go-live for new modules
Solution
QA Strategy for Modernization
Designed an enterprise QA operating model tied to the DPP roadmap. We set clear quality gates, risk tiers, and KPIs for every release milestone so leadership could fund speed with confidence.
Unified QA Processes with BDD
We embedded BDD across product, engineering, and QA. Gherkin scenarios became the single source of truth for business rules and tests. Collaboration improved, rework dropped, and sign-off moved faster.
Automation-First Testing Approach
Built reusable frameworks for UI, API, and unit levels using RestAssured and JUnit. Regression moved from manual to coded checks. Every change now meets predictable, repeatable standards.
Tool Migration to Zephyr & JIRA
Migrated fragmented assets from Azure DevOps to Zephyr with JIRA integration. The result is one cockpit for requirements, tests, and defects, fully traceable and audit-ready.
Data Migration & Performance Testing
Successful migration through validation of large datasets and uncovered performance bottlenecks pre-production.
DevOps-Integrated Automation
Automation runs inside Azure DevOps on every commit and pull request. Quality gates block risky builds. Defects shift left. Release velocity rises without trading off stability.
Performance Engineering Setup
Tx set up JMeter-based performance baselines and SLOs. We tested for load, endurance, and peak scenarios before go-live so the platform stays responsive under real traffic.
Cloud Infrastructure Validation with IACT
Validated cloud setup and controls against industry benchmarks using Tx-IACT. Misconfigurations surface early. Compliance posture stays strong. Environments remain consistent.
How the Tx Strategy Helped the Client
Maximum Automation Coverage across UI, API, and unit test layers accelerated defect detection and reduced manual effort
Faster Time-to-Market through integrated CI/CD pipelines and optimized regression testing
Improved Platform Stability via early performance testing and infrastructure validation
Building a Platform for Digital Transformation
This engagement showcases how a strategic, automation-first QA approach can accelerate digital transformation in complex payment ecosystems. By integrating continuous testing, unifying QA processes through BDD, and establishing robust performance validation, the organization enhanced platform stability and reduced release cycles. The result is a scalable, future-ready payment platform built for continuous innovation, improved customer experience, and sustained business growth in an increasingly competitive financial landscape.
